how much would it cost to fix the soft pedal and replace the whole keyboard?

I have this old Ellington upright grand piano and it’s really beautiful but out of shape. The soft pedal is broken (Far left and the middle) and the keys are worn out and hard to control while playing. how much would it cost to fix the pedals and replace the keyboard?

Because you haven’t given us a complete assessment of the condition of the piano, I’ll elaborate with some extras at the end.

Trapwork for the soft pedal on an old upright pretty much consists of the pedal connected a leaver running from the middle of the piano to the left sitting on top of a spring, and a dowel running up to the hammer rail. The worst possible problems are that the spring under the lever is broken, or the wood under the pedals is cracked and the screws came out. All of that wouldn’t cost $50 to replace. Often times only the dowel has come off the hammer rail (usually by people opening the front of the piano and playing with the hammer rail by hand.)

Middle pedal could be one of two things on this beast (assuming a 1900 – 1970s piano): Another connecting rod like the first running to a mechanism to lift the bass dampers. (Most likely) Again, simple and fairly cheap to fix/replace.
or
a mechanism (either cable or trapwork) that pulls down a tack rail between the strings and hammers. (Less likely)

Getting keys recovered is standard production work, and would cost a few hundred dollars. My guess is if the key tops are that bad, they would also need to get new front-rail bushings, balance rail bushings and several might also need new key buttons.

Ok, that’s the cheap stuff.

Let’s assume this instrument hasn’t had the best of lives, and has spent the last twenty or thirty years in a basement, a garage, or a daycare center. All of the action is going to need regulation, possibly new felt al around (keys, dampers, front rail punchings, and all the bushings. Maybe new buckskins for the hammer catchers. I’m also going to guess that at least five treble strings and one or more bass strings are broken. Well, heck, while you’re in there you might as well replace all the strings to make it sound new again. (Assuming none of the bridge caps have delaminated or cracked.) While the strings are off, you’ll want to have the plate cleaned up and repainted. And with the sparkly clean insides you’ll want to have the cabinet refinished. We’re rapidly approaching $10,000 here folks …

Many folks have opted to gut pianos of questionable worth, but with pretty cabinetry. They replace the piano keyboard with a digital piano removed from it’s case and fitted into the piano’s cabinet.

I’m not a huge advocate of the practice, but the results give you a working instrument that doesn’t need tuning in a cabinet that fit’s a particular architectural style.
